Vision Without Systems is a Dream; Systems Without Vision are Empty
Standing before Leonardo’s Horse in Milan, I was struck not just by its scale and beauty, but by the centuries of unfinished ambition it represents. Leonardo da Vinci envisioned it in 1482 as the world’s largest equestrian statue, but without the right resources, structures, and systems, the vision remained incomplete for nearly 500 years.
This tension between vision and execution is something every leader and project manager encounters.
The Challenge: When Brilliance Meets Broken Systems
W. Edwards Deming, the father of modern quality management, observed:
> “I should estimate that in my experience most troubles and most possibilities for improvement add up to the proportions something like this:
94% belongs to the system (responsibility of management), 6% special.”
(Out of the Crisis, 2000, p. 270)
His point is simple but profound: individual talent is not enough. The system defines the boundaries of what people can achieve. If the system is flawed, the outcome will be flawed—no matter how skilled or motivated the individuals are.
The Insight: Aligning Science with Practice
Centuries earlier, Leonardo da Vinci gave us a parallel insight:
> “Science is the captain, and practice the soldiers.”
Science—principles, strategy, and design—must lead the way. Practice—daily work, operational discipline, execution—must follow. When leaders confuse the two or neglect one for the other, chaos or stagnation emerges.
As a project manager and change leader, I have lived this truth:
Broken systems: Even the brightest teams falter when their tools, processes, and accountability structures are unclear.
Strong systems: When science guides and practice executes, teams gain clarity, confidence, and resilience.
The Legacy: Leonardo’s Horse as a System Restored
Leonardo’s Horse teaches us this lesson in stone and bronze. The vision was too ambitious for its time, but centuries later, when systems of knowledge, engineering, and collaboration aligned, the dream was realized. What was once incomplete became a lasting legacy.
Great leadership is the same. Vision without systems remains a dream. Systems without vision remain empty. It is only when both align that enduring results are created.
As leaders, our responsibility is not only to inspire vision, but to design the systems that give people the tools, clarity, and space to succeed.
